Turning a founder's ambitious smart-home vision into a reliable, repeatable ship-it machine — hardware, apps, AI agents, and checkout, delivered together.

01

The starting point

Tethral, led by founder John Lunsford, set out to do something genuinely hard: build a smart-home product — hardware and software — simple enough for non-technical families and property managers to actually use. Ease of use was the whole thesis.

Coming off strong signals at CES in early 2026, Tethral had no shortage of opportunity in front of it: freemium monetization with privacy-preserving ad revenue, referral and partnership plays with smart-home integrators and energy firms, and expansion beyond the US into Latin America and Asia. What Tethral had was vision and momentum. What it didn't yet have was an engine to turn all of that into a reliably shipping product — that's where Singular came in, starting with a brainstorm in January 2026.

Ease of use was the whole thesis — but vision and momentum alone don't ship a product.

02

Where the work was actually breaking down?

Tethral was a founder-led company whose ambition was running ahead of its ability to execute. The product wasn't one thing — it spanned hardware, a web app, a mobile app, an AI-agent layer, and a payments/checkout capability, all riding on a critical external dependency (Matter certification) with an unmanaged timeline:

Sign-ups broke

Confirmation emails never sent, accounts stuck in limbo after failed verification.

Agent logins failed

A core part of the product didn't reliably work end to end.

No risk log or release process

No sprint estimation discipline and no standardized way to catch a blocker before launch.

Every launch was a gamble

A missing credential, a 2FA gap, an app-store surprise, or no rollback plan could derail a release at the last minute.

03

What Singular built

Singular attacked the problem on two levels at once: the product itself, and the operating system behind it.

Matter MCP integration — The smart-home interoperability core the whole product depends on.

TinyAgents — An AI-agent platform piloted with a live showcase and feedback loop.

Web and mobile app — Built around a defined user-adoption funnel.

A Visa purchase agent — An AI-driven checkout capability designed to plug back into the main app, navigating Stripe, Apple, and Google Play policy constraints.

The bigger transformation was underneath: a continuously-resourced pod put real delivery machinery in place — weekly reviews, daily sprints, formal sprint estimation, a risk log, and a repeatable release system with go/no-go gate owners and a documented rollback plan.

Singular turned a founder's vision into a repeatable ship-it machine — an operational nervous system Tethral didn't have before.

Growth wasn't capped by demand — it was capped by execution reliability. A great roadmap doesn't matter much if you can't get a release out the door without holding your breath.

Evidence

What it produced

9 months, 50+ sessions

From a single brainstorm in January to a full multi-role delivery pod by September — sustained investment is itself the clearest signal the work is working.

Concept to launch, across 5 fronts

Hardware, web, mobile, AI agents, and payments moved together — from Matter MCP and TinyAgents in spring to a Visa checkout demo and release execution in fall.

A measurable jump in operational maturity

Risk logs, release checklists, pre-staged access inventories, go/no-go gates, and rollback plans replaced "hope it works" with a documented, owner-assigned process.

Outcome-based accountability

Vague goals became testable success criteria: 3+ end-to-end sign-ups with zero manual support, one clean demo run, and a defined first metric for the Visa integration.

About Singular

Every case study on this site documents work delivered by the Singular team. We publish them under the company rather than under an individual byline, because the engagements are run by a team and the company is what stands behind the claims.
